A global MedTech manufacturer operating in 60+ countries faced fragmented reporting, inconsistent data, and limited comparability. Together, we built a unified BI & Analytics strategy and guided its delivery. The result: a single data foundation enabling strategic insights, empowered local teams, and a sustainable analytics capability driving informed decision-making across the organization. 

Our client, a global MedTech company, was undergoing a major IT transformation and identified an opportunity to improve its business intelligence. Fragmented systems prevented consistent performance views and limited strategic use of data. The goal was to create a unified BI strategy and enable a culture of data-driven decision-making. TTE was chosen for its integrated approach to strategy and implementation — ensuring not only a strong concept but also a living capability embedded across business and IT.

Strategic Clarity

In iterative co-creation with global, regional, and local teams, we identified reporting pain points, defined strategic priorities, and shaped a clear BI vision. A validated strategy and implementation roadmap were presented and approved by a central steering committee, setting a unified direction for analytics. 

Execution that sticks

We supported the client in establishing a dedicated analytics team and creating the structural backbone for delivery. Through a co-developed framework to capture and prioritize reporting needs, the team gained a clear backlog guiding the implementation of analytics use cases and reports. 

Co-Creation for real buy-in

While the team focused on building the data foundation, we focused on creating buy-in, building awareness, and identifying needs. For this, we conducted interviews to map the fragmented landscape and understand demand. True engagement was built by involving business and IT stakeholders from the outset. This hands-on collaboration created shared ownership and understanding, empowering teams to sustain and scale the BI strategy independently.

Together, we enabled the organization to identify and prioritize strategic reporting needs, establish global data consistency, and through the development of new reports enable data-driven decision makingThe organization is now set up to develop consistent global reports which enable meaningful performance comparisons and strategic insights previously impossible. Local teams will be equipped to act on data confidently, while leadership will gain visibility to steer strategically. Beyond technology, the initiative laid the foundation for a data-driven culture — strengthening competitive advantage and preparing the organization for the next wave of analytics-driven growth.

The project relied on deep cross-functional collaboration between IT and business from day one. Global leadership, regional units, and local entities all played an active role — from shaping the strategy to validating priorities and enabling adoption. We worked in close collaboration with business process owners, IT teams from developers to program management, and local entity representatives. Leadership teams were aligned on strategic priorities through systematic stakeholder engagement and a central committee to which the status was reported. We empowered our client’s teams to own the strategy implementation and execute it independently also beyond our engagement.
