A Hamburg-based real estate group with over 20 entities faced growing external pressure from rising interest rates, inflation, and declining demand—while internally struggling with complexity and a lack of strategic alignment. Together with the client’s leadership, we translated ambition into a clear strategic direction. We conducted in-depth analyses across markets, products, and customers, developed and tested strategic hypotheses, and defined a sharp positioning as an integrated real estate ecosystem. We ensured implementation from day one by translating strategy into concrete sub-strategies, initiatives, and a roadmap until 2028. We redesigned the operating model, separating investment and service businesses and structuring five scalable service clusters. A dedicated transformation governance, including a central PMO, anchored execution, tracked progress, and ensured accountability across the organization.
